The Dead SaaS Acquisition Playbook

Many SaaS products from the 2019–2024 wave are now inactive. Some had real users, paying customers, and clear demand, but the founder stopped building, ran out of energy, or moved on.
These products are often seen as failures.
But many are not failed markets. They are failed execution layers.
A dead SaaS product can still contain valuable assets: customer lists, support tickets, churn reasons, pricing history, feature requests, product workflows, and old marketing data. Together, these are a map of a market that has already been tested.
The playbook is simple.
Use AI agents to scan Product Hunt, Acquire, app stores, startup directories, and old launch pages. Look for SaaS products launched between 2019 and 2024 that had traction, then went quiet.
Reach out to the founder. Many inactive founders are open to selling because the product is no longer their main focus.
Acquire the asset: domain, codebase, database, customer list, support tickets, and revenue history.
The most important part is often the support tickets. They show what customers actually wanted, what confused them, what made them cancel, and what workflows they were trying to complete.
That is the goldmine.
Most SaaS products are just workflow containers. They give users dashboards to do work manually.
AI agents change that.
Instead of rebuilding the old dashboard, rebuild the product as an agent-native system. Turn repeated actions into agent skills. Turn manual steps into automated workflows. Turn old feature requests into jobs the agent can complete.
The old customers may not return, but their data still helps define the next customer. Use the customer list to build lookalike audiences, shape outbound targeting, and create content from real pain points found in the tickets.
A new founder starting from scratch has a landing page and a guess.
A dead SaaS buyer has customer history, pricing signals, churn reasons, workflows, objections, and proven demand.
Dead SaaS is not always dead demand.
Sometimes it is just dead execution.
Buy the asset. Extract the workflows. Rebuild them as agents.
This may become one of the biggest quiet wealth plays in software over the next few years.
